With the re-org and qe being decentralized, and with the current load on those who are planned to be (or already) serve as their team's qe lead, I'd like to propose forming a qe leads group.
The idea is that this work group will include the potential sig owners from all teams.
Some of the expectations from a qe lead is to:
- Have solid qe understanding, including:
- Broad understanding of CNV as a product
- Be the customers' advocate
- Have extensive knowledge of the team's domain
- Identify pain points and problems (not just within the team's domain) and speak up
- Be the qe ambassador in the team:
- Be the go-to person on quality in the team
- Make sure that the team is following quality guidelines (e.g qe is involved early in the process)
- Be involved in release planning
- Be involved in test plan reviews
- Be the focal point from qe perspective on cross-team features (unless assigned to another team member)
- Code reviews (for other teams as well
The goal is to truly have qe leads/ambassadors in the teams (not just automation).
The purpose of the meetings is to work with the people on what is expected, follow up on issues they encounter, share experiences, and find cross-team solutions for pain points.
It's not just about me talking, but about actually having them involved, including reviewing suggested processes, test plan reviews, cross-team collaborations, and monitoring code reviews etc.
This would require managers to ack that these people would have dedicated time for this effort and that the people who're joining are committed.
